Inside a Chinese hardware factory: an embedded FDE cut quote turnaround from 2-5 days to 15 minutes

A 21st Century Business Herald feature (Oct 30) follows a forward deployed engineer who spent six months on site at a 20-year-old hardware manufacturer, encoding its quoting rules and veteran staff know-how into AI agents.

China's 21st Century Business Herald published a feature on October 30 about forward deployed engineers moving into traditional manufacturing. Its main case is an unnamed hardware maker with 20+ years of history and five to six thousand product specifications. A quote used to pass through sales, back office, engineering, process and purchasing, and took 2 to 5 days. After an FDE spent about six months on site, the company can quote in about 15 minutes. The FDE turned quoting experience into executable rules that draw on historical orders and product data, with a human review before each quote goes out.

The FDE told the paper what separates the role from a traditional on-site engineer: an FDE writes production code instead of passing requirements back to headquarters, stays embedded in the customer's processes instead of leaving after discovery, and is accountable for business results, not just for delivering software. He also described the change-management side. He did not open by asking which jobs could be automated, because staff will not hand over a decade of know-how if they expect to be replaced. He asked what annoyed them most each day and fixed that first. After the redesign, process supervisors went from five to two, and the other three moved to other roles.

The article cites Maimai data showing FDE postings up 21-fold year on year in the first half of 2026, and a Liepin report putting the average FDE salary over the past year at RMB 408,000. It notes that Chinese ministry-linked bodies already certify FDE skills, but FDE is not yet an official occupation in China's national classification. It also links the trend to a new State Council guideline that calls for job-risk assessments of large-scale AI deployments.

For FDEs, the piece is a concrete look at mid-market factory work: much of the value comes from capturing tacit knowledge and earning trust on the floor, and employment-impact rules may soon shape how these projects run in China.
