When to hire your first FDE, what to measure, and when to add a lead

FDE Times synthesizes Phosai Labs and others: hire the first FDE when the founder has rebuilt the same integration twice and a third customer asks for it; watch the 20% pre-sales threshold; add an FDE Lead at roughly 5–15 people.

Many teams treat forward deployed engineers as a cure-all. An FDE Times analysis pulls together Phosai Labs, Recruiting from Scratch, Rocketlane, Tandem and First Round Review into a concrete hiring path for the first FDE team.

The hiring signal is specific: the founder has built the same customer integration twice, and a third customer asks for exactly that. The first FDE should be a technically strong generalist reporting to Engineering, not a rebranded solutions engineer in go-to-market. Their job is both to ship the third copy and to push repeated work back into the product.

Two metrics keep the team honest: if FDEs spend more than 20% of time on pre-sales, the function has drifted into sales support; and the ratio of one-off work to repeatable patterns shows whether feedback is reaching product. Once the team reaches about 5 to 15 people, it needs an FDE Lead—usually promoted from within—who manages 2 to 4 FDEs and sets a shared deployment method.
